Pareto ICP and Founder Personas

ICP (one paragraph)

A US founder-owner of an established, founder-led small or medium business, typically agency, coaching/speaking, or service firm, at roughly $500K+ a year and up into the 7–8 figures, with a team already in place but no one owning their inbox, calendar, follow-ups and operations. They are the bottleneck: work waits on them, things live in their head, and they work longer than they planned when they started the business. Many have already hired a VA or EA who waited for instructions and failed. They can pay about $3,600 a month and want to buy back 40+ hours a month within weeks, not run a long hiring project. Excluded: solo operators with no team, early-stage founders below the revenue line, and anyone looking for the cheapest task-doer.

Reduced from the four working hypotheses to three. "Uncertain delegator" is folded into persona 1 as its most common symptom ("I don't know what to hand off").

1. The Bottleneck: "I'm the bottleneck in my own company"

Cause Decisions, approvals and knowledge live only in the founder's head; nothing has been handed over as ownership
Symptoms Everything waits on them; things fall through the cracks; runs from memory; doesn't know what to hand off first
Likely business Agency owner with many clients (Day 8 persona 1)
Objection "It's faster if I do it myself" / "No one knows how I want it done" (paraphrase, not sourced verbatim)
Desired outcome The business runs a week without them; loops closed without being asked

Likely business Coach, speaker or consultant who is also the face of the brand (Day 8 persona 2)
Objection "Someone else won't sound like me" (Day 8, paraphrase)
Desired outcome Hours back for growth and family; inbox and calendar handled in their voice

Likely business Established firm (e.g. 50 staff) or any founder who already tried a VA (Day 8 persona 3; P1 says 60%+ of Pareto clients)
