Key finding that changes the plan
The working hypothesis was a "Founder Delegation Readiness Scorecard". Pareto already runs a Delegation Audit app that gives a delegation score (Day 10 transcript ~L2667–2689), and Athena runs a similar 10-question quiz. A new score quiz would duplicate Pareto's own asset, and Ivan said he'll judge new lead magnets on lower cost per lead than his own (Day 10 ~L2629).
Recommended problem
"I don't know what to hand off first." This is the most common symptom of the Bottleneck persona, and the step after the Delegation Audit's "you're becoming the bottleneck" result.
- Solvable in under 10 minutes: the founder lists their recurring work and gets a ranked handoff list.
- Ties directly to Pareto's Freedom 40 guarantee ("40 hours back in month one").
- Competitors give generic lists (BELAY, Magic); nobody gives a personal, ranked plan.
- Teaches Pareto's "hand off ownership, not tasks" idea (Kasim Delegation Framework, P12).
Working name (not final; MAGIC naming is Part 4): "The First 40 Hours Handoff Plan".
Format comparison
Scores 1 (poor) to 5 (strong).
| Factor | PDF guide | Claude Skill | Mini web app |
|---|---|---|---|
| Audience friction | 5: open and read | 1: founder needs Claude and must install it | 4: link, no login, ~5–8 min |
| Perceived value | 2: crowded (BELAY, Magic) | 4: novel | 4: personal result |
| Qualification value | 2: only via the form | 2: hard to capture data | 5: answers double as qualifiers (team size, hours lost, past VA) |
| Build time | 5: ~4–6 hrs | 3: ~6–8 hrs | 3: ~10–14 hrs (rule-based, no AI cost) |
| Testability | 4 | 2: depends on user's setup | 4: scripted test runs, incognito check |
| Deadline risk | Low | Medium (login wall risk = disqualifier) | Medium |
| Total | 18 + low risk | 12 | 20 + medium risk |
Approved recommendation
Mini web app, rule-based (no AI calls), with an emailed PDF copy of the founder's plan. Nazim approved this direction.
- App: founder picks recurring tasks and hours, answers 4–5 qualifiers, enters email at the end (Athena pattern), sees a ranked "hand off first" plan totalling their hours.
- The emailed PDF covers the brief's "deliver by email regardless of path" rule.
- Qualified (team beyond the founder, 10+ hours/week lost to operational work, and considering ongoing support within six months) → booking page; others → thank-you + plan.
- Revenue is collected as a range and used as a secondary readiness signal. The $500K figure is not used as a public hard gate because it is not confirmed on the current public page.
- Previous assistant or VA experience is collected as a routing and messaging signal, not an automatic disqualifier.
- Fallback if time runs short: ship the same content as a fillable PDF worksheet (lowest risk).
Approved qualification questions
- Do you currently have at least one person besides you working in the business?
- How many hours each week do you spend on admin, follow-ups, scheduling, inbox management, or work someone else could own?
- What range best describes the business's annual revenue?
- Are you considering hiring ongoing operational support within the next six months?
- Have you hired a VA or assistant before, and what happened?
- Contact details and email delivery permission.
Approved routing logic
High-fit founder
- Has at least one person besides the founder on the team.
- Loses 10 or more hours per week to operational work.
- Is considering ongoing help within six months.
- Falls around or above the $500K revenue range.
Route to the booking page after delivering the PDF.
Potential-fit founder
- Has a team but loses less than 10 hours per week, is not ready to hire within six months, or falls below the revenue range while showing a real delegation problem.
Deliver the PDF and use nurture without forcing a call.
Low-fit founder
- Has no team, wants a low-cost task assistant, or has no current delegation need.
Deliver the PDF without a hard sales push.
Claims still unverified
- Delegation Audit public URL and how it performs: unknown.
- Revenue floor ($500K/yr) for qualification: from Second Brain, not a current public page.
- BELAY form fields and post-opt-in path: not checked.
- The user has confirmed access to approved proof and brand assets; the exact source paths and permitted items still need to be recorded before use.
- No founder pain quotes from sales calls in founders' own voice (only Pareto-reported).
Estimated effort for Part 2 (Business Map)
3–5 hours: map ad → page → app → form → qualified/unqualified → booking/nurture → call, with every unbuilt step marked as a gap.
Part 1 decision status
Approved by Nazim: problem, format, qualification questions, and tiered routing logic. Next planning stage: Part 2 Business Map.
